第七章 · 把内部 demo / All-hands / 客户 pitch / TED-style talk 都拆成可复用骨架。

7.1 演讲不是表演,是“让人相信”

很多中国学习者一谈“英文演讲”就紧张——担心语音、语速、词汇量。但优秀的职场演讲,结构 > 语言。一个母语者用糟糕的结构讲,效果远不如一个非母语者用清晰结构讲。

本章给你三个可立即复用的演讲骨架,外加 Hook / 过渡 / Q&A 三段最难的英语句型库。

7.2 经典三段式:Tell what you'll tell / Tell / Tell what you told

这是英语演讲的最古老也最有效的结构:

  1. 开场(Tell what you'll tell)— 告诉听众“接下来 15 分钟你会听到什么”。
  2. 主体(Tell)— 用 3 个 main points 展开。
  3. 结尾(Tell what you told)— 重复你讲过的,加上 call to action。

In the next 10 minutes, I'll cover three things:
  1. Why our checkout funnel is leaking 22% of users.
  2. Three root causes we've identified.
  3. The fix we're proposing — and what we need from each of you.

Let's start with #1 — the leak.
Moving on to root causes …
And finally, the proposal.

So to recap: we're losing $1.2M/yr to a checkout leak. Three
causes — pricing display, mobile flow, and tax calculation. We
want sign-off on a 6-week project to fix it. From you, I'm
asking for: design support from Sarah's team, and a feature
freeze on checkout for the duration.

7.3 开场 Hook:5 秒决定听众是否打开耳朵

第一句话不要是 “Hi, my name is …”——所有人都用,注意力不会被抓住。用下面四种 Hook 之一。

① Story Hook(故事开场)

Two weeks ago, a customer named Mei called our support line at
2 AM. She was trying to check out a $40 cart. After three
attempts, she gave up. That email is what I want to talk about.

② Stat Hook(数据开场)

22 percent. That's how many users abandon our checkout in the
last 30 seconds. To put a number on it: 1.2 million dollars a
year. Walking out the door.

③ Question Hook(提问开场)

How many of you have ever rage-quit a checkout because the price
jumped at the last second? [pause for show of hands] Yeah. That's
what 22% of our users do, every day.

④ Provocation Hook(冲突开场)

I'm going to make a claim that will probably annoy half the room:
our pricing page is the single biggest revenue blocker we have.
Bigger than ads. Bigger than SEO. Bigger than the new pricing
plan we shipped last month. Let me show you why.
心法

Hook 要在第一句话内出现。如果你前 30 秒还在介绍“今天我要讲三件事”,听众已经掏出手机了。

7.4 过渡词 Transitions:把碎片粘成完整叙事

过渡词是英语演讲的关节。它们让听众知道“现在我们走到哪了”。

添加Building on that … / On top of that … / What's more …
对比That said, … / On the flip side, … / Having said that, …
因果As a result … / Which means … / The upshot is …
举例Take, for example … / Case in point … / To illustrate …

7.5 数据演示:让数字会说话

// 强调对比
Our P95 latency is 800ms. The industry standard is 200ms.
That's 4x slower than what users expect.

// 把数字翻译成业务影响
That 200ms latency adds up. At our scale of 5 million daily
users, it's 280 hours a day of users staring at spinners.

// 用类比
If our database were a highway, right now it has 3 lanes for
6 lanes of traffic. We're adding lanes 4, 5, and 6 this quarter.

// 引用具体客户
This isn't abstract — Mei from yesterday's example, that's the
shape of the problem.

7.7 Q&A:演讲最难也最关键的环节

很多演讲者讲得很好,Q&A 翻车。下面是 Q&A 的标准应对模板。

① 标准回答四步

Great question — thanks for raising that.
Really good point.
That's something we've been wrestling with too.

// 步骤 2:复述确认(buy time)
If I understand correctly, you're asking whether the migration
itself could cause downtime — is that right?

// 步骤 3:回答
Short answer: yes, there's a 30-second cutover window. Long
answer: we've scheduled it during the lowest-traffic window
on Saturday at 4 AM PT, and we have a tested rollback path.

// 步骤 4:关回环
Did that answer your question?

② Hostile question(敌意提问)

// 不防御,先认同
You're raising a fair concern.
I hear you — that's a real risk.
I think we're actually on the same side here.

// 然后给数据
Here's why I think we'll land it: [data point]

// 留出空间
You may still disagree, and I'd love to follow up offline if so.

③ 答不上来

// 标准(最佳)
Honestly, I don't have a good answer right now. Let me find
out and follow up by EOD tomorrow.

// 抓人
Tom on my team has the deeper context — Tom, want to take this?

// 推迟
I want to give that the answer it deserves rather than guess —
can I get back to you?

// 反向
Curious where you're coming from — is there a specific scenario
you're worried about?
不要

不要假装知道答案然后含糊带过。一旦被听出来,你这场演讲的可信度归零。I don't know — let me find out 是 senior 的标志,不是弱点。

④ Off-topic question(跑题提问)

That's a great question but slightly outside today's scope —
let me grab you after for a chat.
Happy to dig into that, but it's a bigger discussion than
we have time for now. Want to schedule a follow-up?
Parking that — let's come back to it if we have time at the end.

7.8 三种典型场景脚本

场景 A:内部 Demo(5 分钟)

Hey everyone — quick demo of the new feature we shipped Friday.
Three things to look for:

  • The redesigned onboarding flow.
  • Auto-save now actually works.
  • New analytics view for admins.

Let me share my screen … OK, here's the flow. [demo]

What you're seeing is — when a user signs up, we now ask 3
questions instead of 7. That alone bumped completion from
54% to 68% in beta.

Auto-save: try refreshing here — boom, your progress survives.

Admin analytics: this used to be a weekly Looker query. Now
it's a tab.

场景 B:All-Hands 季度汇报(10 分钟)

Hi all — quick walk-through of where engineering landed in Q3.

Three things: what we shipped, what we missed, what's next.

What we shipped:
  • Migration to Postgres 16 — 30% faster reads.
  • New billing engine, $200k saved in vendor fees.
  • Mobile app v3 — 4.6 stars in the App Store.

What we missed:
  • The export feature — pushed to Q4. I want to be honest —
    we underestimated complexity by about 4 weeks.
  • SLO target of 99.95 — we hit 99.91. Two incidents in
    August dragged it down.

What's next in Q4:
  • Ship export by Oct 30.
  • Restore SLO with the new on-call rotation.
  • Begin work on the cache layer — north star metric is
    P95 below 200ms by end of year.

Three things in the next 15 minutes:

     you more than you think.
  2. How our platform automates 80% of it.
  3. What a pilot would look like — and what it costs.
