- Agenda
- Discussion(主体)— 控场 + 引导发言
- Decisions(关键)— 把讨论收敛成决定
4.2 Opening 开场
// 等人时
Let's give it another minute for folks to join.
While we wait — Sarah, how was your trip?
// 满员开始
Alright, looks like we have everyone. Let's get started.
// 视频会议(远程)
Quick check — can everyone hear me OK?
Sam, I see you're on mute.
// 时间紧
We've got 30 minutes, so let me jump right in.
// 第一次见面
Before we dive in, quick round of intros — name, team, one
sentence on what you do. I'll start: I'm Lei, lead engineering
here at Studio.
Agenda
// 标准
Here's what I'd like to cover today:
1. Walk through last week's metrics — 5 min.
2. Decide on Q4 launch date — 15 min.
3. Quick risks and asks — 5 min.
Sound good? Anything else we should add?
// 简短版
Three things on my agenda — metrics, launch date, risks.
Anyone want to add something?
// 写在白板/共享屏幕
Agenda is on screen. Let me know if you'd like to swap order.
Facilitation
// 邀请发言
Sarah, I'd love to hear your take on this.
Tom, you've worked on similar issues — what would you suggest?
Anyone else want to weigh in before we move on?
// 把时间还给安静的人
We've heard a lot from the eng side — Priya, what does product think?
// 切话题
This is a great discussion — let me park it and come back at the
end if we have time. Moving to item #2.
// 拉回主题
That's a good point but slightly off-topic — let's table that
for next week. Coming back to the launch date.
// 时间警告
Heads up — we have 5 min left and one more agenda item.
Let's wrap this thread and move on.
// 控制冗长发言(礼貌)
Just to make sure I'm tracking — your main concern is the
latency, right? OK, let's pause there and hear from others.
“Park”、“Table”、“Sidebar”
// 礼貌打断
Sorry to interrupt — quick clarifying question.
Could I jump in here?
If I may add to that…
One quick thought before we move on.
// 自己被打断时(要求把话说完)
Let me finish that thought, then I'd love your reaction.
Hold that — coming right to it in 30 seconds.
// 多人同时说话
Sarah, please go ahead. Tom, you next.
Looks like we had a clash — Sarah first, then Tom.
// 网络问题
Sorry, you cut out for a second — could you repeat?
I think we lost Sarah — Sarah, can you hear us?
Decisions
// 收敛讨论
So just to summarize where we landed — we're going with option B,
launching Sept 15, with marketing kicking off the week before.
// 确认共识
Does that work for everyone? Any objections? OK, locked in.
// 没有共识时
Sounds like we're not fully aligned. Let me propose a path:
Sarah and I will draft two options by Wed and send to the group
for async vote. Cool?
// 决策权升级
This feels above our level — let me bring it to Sarah for a call.
We'll come back next week with a recommendation.
4.7 Action Items
|---|---|
| We'll look into the API issue. | @tom: investigate the auth API timeout, post findings in #eng-platform by Wed EOD. |
| Marketing will help. | @priya: draft the launch blog post (3 paragraphs), share with @lei for review by Fri. |
| Let's get back to it. | @all: re-sync next Tue 10am PT — @lei to send invite. |
// 收尾确认
Before we close — let me read back the action items.
• Tom: API investigation, Wed EOD.
• Priya: blog draft, Fri.
• Me: send invite for next sync.
Anything I missed? OK — I'll post these in the channel right after.
4.8 Closing 结尾
// 标准
Thanks everyone — really productive. Catch you next week.
// 时间到
We're at time — let me cut us off here. Will follow up async.
// 主持人感谢
Thanks for making the time. Special shoutout to Sarah for
the prep doc — saved us probably 20 minutes today.
// 提前结束
Looks like we wrapped early — giving you 10 minutes back.
Go grab a coffee.
金句
Giving you 10 minutes back.
场景 A:Daily Standup(15 分钟,全员)
Lei (主持):
Morning everyone. Let's do standup — yesterday, today, blockers.
I'll go first.
Yesterday: finished the auth refactor PR.
Today: code review for Tom's billing PR + design doc for caching.
Blockers: none.
Tom?
Tom:
Yesterday: shipped the billing migration to staging.
Today: prod cutover at 2pm PT.
Blockers: need infra to provision the new replica — @priya pinged.
Priya:
Yesterday: replica provisioning scripts.
Today: handoff to Tom + on-call shift starts.
Blockers: AWS quota request still pending — escalating today.
Lei (主持):
Thanks all. One ask — Tom, please post in #releases when cutover
starts. See you tomorrow.
场景 B:Sprint Retro(45 分钟,团队)
Lei (主持):
Welcome to retro — let's do start / stop / continue. 5 min silent
brainstorm, then we'll cluster.
... [5 min] ...
OK, let's walk through what we have. Sarah, want to read yours?
Sarah:
Continue: PR templates — speeds up reviews a lot.
Stop: Friday deploys — bit us twice this sprint.
Start: a 30-min "office hour" for cross-team questions.
Lei:
Love the office hour idea. Anyone want to push back?
Tom:
Could we make it bi-weekly first to test?
Lei:
Fair. Action item: I'll set up a bi-weekly office hour, Thursdays
at 3 PM PT, starting next week. Anything else on Sarah's list?
... [continue with remaining items] ...
Lei (closing):
Three actions out of today:
• No more Friday deploys (effective immediately).
• Bi-weekly office hour — Thu 3pm.
• Tom to write postmortem on the staging incident.
Posting these in the channel. Thanks all — good retro.
场景 C:1-on-1 with manager(30 分钟)
Manager:
Hey Lei — how's your week going?
You:
Pretty good. One thing on top of mind — wanted to flag that
the billing project is feeling stretched. Tom and I are
swapping context daily.
Manager:
How can I help?
You:
Two asks: (1) could you ping Sarah about the SLO sign-off?
Stuck for two weeks. (2) Would love your read on whether
we should de-scope the export feature.
Manager:
I'll DM Sarah today. On scope — what's your gut?
You:
My gut says cut it. We can ship it as v1.1 in two weeks.
Manager:
Sounds reasonable. Let's do that. Anything else?
You:
Career-wise — I'd like to start owning more of the platform
arch decisions. Could we set up a path for that?
Manager:
Yes. Let me think and come back next 1-on-1 with a concrete plan.
- park / table / take offline
giving you 10 minutes back是最高赞美。
