第十章 · 同样一句英语,在加州、伦敦、班加罗尔、东京被解读出完全不同的意思。

10.1 跨文化沟通的核心:语境密度

语言学家爱德华·霍尔(Edward Hall)把世界各地文化分成两端:

10.2 给反馈:Sandwich vs Direct

“怎么给反馈”是跨文化沟通中差异最大的一环。三种典型风格:

① Sandwich Feedback(美式 / 加拿大 / 英国偏正向)

结构:先表扬 → 给批评 → 再表扬。让被反馈者感觉被尊重。

Hey Tom — wanted to flag something on the design doc.

First, the structure is solid — I really liked how you laid out
the trade-offs in section 3. Clearer than most docs I've read
this quarter.

One thing I'd push back on: the choice of Postgres for the
hot path. At 10x traffic, I think we'll see contention on the
shared lock. Could we explore a Redis fronting layer?

Either way — really appreciate you pushing this forward. Happy
to chat through this whenever you have time.

② Direct Feedback(北欧 / 德国 / 荷兰 / 以色列)

结构:直接给批评,不铺垫。在这些文化里,铺垫被视为虚伪或浪费时间。

Tom — the Postgres choice on the hot path is wrong. At 10x it
will block. Use Redis fronting. Section 3 is good. Send v2 by
Wed.

③ 高语境 / 间接(日本 / 韩国 / 中国 / 印度)

从不直接说“你错了”,而是用问句、假设、第三人称暗示。

Tom-san, I was thinking about the design — what do you think
might happen if we have 10x traffic on Postgres? Some teams in
Tokyo office have explored Redis as a fronting layer. Maybe we
could ask their experience.
陷阱

给德国 / 北欧同事用 sandwich,他们会觉得你说了一堆好话却没说重点,怀疑你不诚实。给美国同事用 direct,他们会觉得你不近人情。判断对方文化背景,调整反馈风格。

10.3 收反馈:拆解和回应

同样一句话,从不同文化背景的人嘴里出来含义不同。

对方说美国 / 加州英国荷兰 / 德国
This is interesting.真的觉得有意思这个挺糟糕的字面意思(但很少这么说)
I'm not entirely sure.有疑问强烈反对真的不确定
That's not bad.挺好非常好真的一般
With respect, …礼貌的反驳“你说的不对”很少使用
I'll bear it in mind.会考虑会忘掉会真的考虑

10.4 说 No 的艺术

“No” 是英文职场最难说的词之一。中国学习者的两个极端:要么完全不敢说(结果接了 5 个项目崩盘),要么直接说 “No, I can't”(让对方觉得不合作)。中间地带的优雅句型:

// 软拒绝(默认)
I'd love to help, but I'm at capacity this week — could
we revisit next week?

// 转交
This isn't my area of expertise — Tom would be a much better
person to ask. Want me to loop him in?

// 推迟
Let me think about it overnight and come back tomorrow.

// 提供替代方案
I can't take on the full project, but I could review the design
doc by Fri.

// 给原因不道歉
I won't be able to. I have prior commitments to the launch.

// 不解释
That's not going to work for me. Sorry to be unhelpful.
心法

说 No 不需要长篇大论解释。越解释越像借口I won't be able to. 一句话足够。如果对方追问,再展开。

10.5 避免冒犯:Race / Gender / Age / Religion

英文职场对身份相关话题极度敏感,不论你的本意是什么,错一句话可能毁一段职业关系。

① 性别(Pronouns)

② 种族 / 国籍

③ 年龄

④ 宗教 / 政治

铁律

关于身份的“无意冒犯”,对你来说也许只是一句失言,对对方可能是被冒犯了 100 次中的第 100 次。当你不确定时,不要说。代价远大于克制的不便。

10.6 中文绕弯 vs 英文 BLUF

BLUF = Bottom Line Up Front(结论先行)。这是英文职场写作 / 汇报最重要的差异。

对比同一封状态汇报:

Hi Sarah,

As you may know, our team has been working on the Atlas project
for the past 8 weeks. We've had several sprint planning sessions
and aligned with multiple stakeholders. The backend team has
completed most of the API work, and the frontend team is also
progressing well. However, due to some unexpected complexity in
the integration with the payments service, we are seeing some
delays. After careful evaluation with the team, we have come to
the conclusion that we may need to push the launch date.

// BLUF 式(结论 → 影响 → 计划)
Hi Sarah,

Heads up — Atlas is slipping 2 weeks. Revised launch: Oct 28
(was Oct 14).

Why: payments integration hit unexpected complexity around
idempotency keys. Fix is straightforward but adds 8 days of
work.

Impact:
  • Marketing post moves to Oct 27.
  • Customer comms (drafted) goes out Mon.
  • No revenue impact — Q4 plan unchanged.

Plan B if we need to recover: cut export feature and ship Oct 21.
Recommend we don't — quality matters more than 1 week.

区别:

  1. BLUF 第一句话给出结论(slip 2 weeks)+ 新日期。
  2. 原因紧跟结论,一句话说清。
  3. 影响、计划 B 用 bullet 列出。
  4. 整体长度只有中文式的 1/2,但信息密度高 5 倍。
心法

用一个简单测试判断你的写作够不够 BLUF:把每段第一句话挑出来,能不能独立读懂?如果不能,就是铺垫太多。

10.7 跨文化常见情境

① 印度同事 “I'll get this done by today”

印度文化里,today 经常意味着“今天 24 小时之内”,而不是“today before EOD”。如果你需要明确时间,问 By what specific time?

② 德国同事开会一直说 “No”

德国 / 荷兰文化把 “No” 当成讨论的一部分,不是终结。被说 “No” 不要觉得对方在攻击你——这是对你想法的认真对待。回应:Help me understand your concern.

③ 日本同事一直 “Hai”(Yes)

日语 “はい” 不一定表示同意,常常只是“我听到了”。不要把 “Hai” 当成 commitment。改用 Just to confirm — are you saying you'll deliver by Wed, or that you've heard the request?

④ 法国同事说 “C'est compliqué”

法国职场里 “It's complicated” 经常是软性 No。不要追问怎么办,直接说 If it's too complex, what would unblock it?

⑤ 美国同事说 “Let's circle back”

Circle back 字面意思“稍后再讨论”,实际经常是“算了”。如果你真要 follow up,主动发 calendar invite。

10.8 一周混合文化项目对话脚本

  Need decisions by Wed:
    1. Confirm Oct 28 or push back.
    2. Klaus, anything from SRE side that blocks 28?
    3. Yuki, can the launch graphics shift?

  Will call sync Wed 9am PT / 6pm CET / 10pm JST. Optional.

Alex (回复,美式直接):
  +1 to Oct 28. Quality > speed.

Klaus (回复,德式直接):
  No SRE blockers. But I want to push back on idempotency design —
  the proposed approach has a race condition under high concurrency.
  Sending detailed notes today.

Priya (回复,印式正式):
  Kindly confirm whether the 8-day estimate includes the legacy
  payment provider migration? Please find attached the pending
  items list. Will revert with detailed plan by EOD tomorrow.

Yuki (回复,日式间接):
  Thank you for the update. The design team is OK with the
  schedule change. We were also wondering if there might be
  some flexibility on the marketing graphics deadline...

You (回复 Yuki,澄清):
  Yuki — to confirm: are you asking for an extension on graphics?
  If so, by how many days? Happy to push if that helps.

Yuki:
  Yes, 3 days would be very helpful. Sorry for the trouble.

You:
  No trouble at all — graphics deadline moves to Oct 25. Locking in.
